Abstract
This work proposes the improvement to the processes involved in the enlistment of nutritional packages in Cormades, founded in 2009 by Yadira Sanchez Navarro dedicated to the provision of comprehensive services for institutions such as ICBF, aiming at the main winery of Cormades where the enlistment of nutritional packages is made, where the processes of receiving products are carried out, storage, packaging and loading. To carry out the project described defined three phases, Initially, a diagnosis of current state of the processes was made using tools such as, visit to the winery, semi-structured survey and a criticality analysis with which problems were identified in enlistment as; delays in deliveries, absence of planning, confusion among operators, absence of controls and standards in processes.
As a second phase a time study was carried out classifying the processes contained in the enlistment in; reception, packaging and loading; the standard time obtained from this study was 8.11 minutes for the realization of a nutritional package, the calculation was made to meet the average monthly demand resulting in 4 days to perform the complete enlistment of 1739 packages, compared with the time it took which was 6 to 8 days , it was concluded that, the problems are caused by lack of logistics, planning and not by the performance of the workers since, they have an adequate pace of work and meet the demand, in addition a capacity analysis was done for storage, which gave a utilization percentage of 70.6% and 99.78%.
It proceeded to identify improvement actions to be proposed, first proposed a tactical planning for enlistment processes, proposing a new flowchart, also proposed a conveyor system for the process of loading with the guidelines for its installation, finally a proposal was made of a barcode for the identification of the load and dispatch, facilitating the management of information to workers and ensuring the proper functioning of processes to administration.
